Each stage in detail

Stage 1. Define the Decision

What decision is in scope? Which customer uncertainty matters? Which product, market or journey is affected? What makes the finding material? Who has authority? What evidence exists?

Outputs: Decision Statement, Scope Record, Stakeholder Map, Evidence Plan, Known Limitations.

Stage 2. Define the Environment

Queries, customers, products, competitors, publishers, aggregators, AI experiences, reviews, technical systems, owned and external journeys.

Outputs: Environment Definition, Competitor Set, Customer-Uncertainty Map, Commercial-Intent Scope.

Stage 3. Capture the Evidence

Observe and retain evidence: result captures, ranking data, AI answers, reviews, crawls, rendering evidence, network logs, analytics, customer research, reports, agency findings, product content.

Outputs: Evidence Repository, Search Exposure Inventory, Technical Integrity Snapshot, AI Narrative Snapshot, Competitive Baseline.

Stage 4. Qualify the Evidence

Classify evidence confidence: record source, date, scope, method, freshness, repeatability, completeness, limitation and status: Observed, Inferred, Modelled, Validated or Unknown.

Outputs: Evidence Quality Record, Confidence Rating, Missing-Evidence Register.

Stage 5. Map Customer Progression

Customer Uncertainty Search Trigger Required Evidence Search Exposure Search Encounter Search Moment Customer Decision State Customer Decision Moment Business Outcome.

Outputs: Exposure and Encounter Map, Search Moment Record, Trust-Evidence Requirement, Decision-State Assessment.

Stage 6. Apply Human Intelligence

Competing explanations, history, sector sensitivity, commercial consequence, customer meaning, constraints, cost of acting, cost of waiting, evidence that would change the interpretation.

Outputs: Interpretation Record, Competing-Explanation Review, Risk or Opportunity Classification, Executive Issue Summary.

Stage 7. Assess Decision Confidence and Materiality

Decision Confidence: strength, consistency, relevance, completeness. Materiality: commercial consequence, customer consequence, reputation, regulatory sensitivity, technical resilience, urgency, reversibility, persistence, exposure scale. Responses: act, investigate, monitor, escalate, accept risk, defer, stop, gather more evidence.

Outputs: Confidence Band, Materiality Assessment, Action-Readiness View, Escalation Recommendation.

Stage 8. Route Through Search Governance

Assign ownership and decision rights: owner, decision authority, execution owner, action, due date, escalation, accepted risk, next review.

Outputs: Search Risk Register, Decision Log, Ownership Matrix, Governance Roadmap, Executive Scoreboard.

Stage 9. Mobilise Approved Implementation

Convert approved findings into workstreams, sequence dependencies and priorities, create implementation briefs, confirm owners, establish the Blocker Register, activate initial governance artefacts, define completion and validation criteria.

Outputs: Mobilisation Scope, 60- or 90-Day Roadmap, Workstream Register, Implementation Briefs, RACI, Client-Side Blocker Register, Initial Governance Controls.

Stage 10. Support Specialist Execution

SEO, Content, Product, Brand, IT, Infrastructure, Development, Customer Experience, PR, Risk, Compliance, Legal, agencies.

Outputs: Approved Action Brief, Evidence Pack, Completion Criteria, Validation Requirement.

Stage 11. Review Outcome and Learning

Action status, changed exposure, residual risk, unintended effects, customer or commercial movement, value, lessons, control changes.
