Being mentioned by AI is not the same as being represented well.
The customer may meet the AI answer first, before the website, before the ad, before the sales conversation.

The question is not only whether you appear.

Customers increasingly ask AI systems to explain organisations, compare products, summarise fees, evaluate reputation and recommend providers.

Search Intelligence examines how AI systems represent the organisation. Search Governance establishes how material AI narrative exposure is owned and addressed.

The formal definition

AI Narrative Integrity is the degree to which AI-generated representations of an organisation, product, claim or category remain accurate, contextually appropriate, supportable, consistent and suitable for the customer decision being shaped.

It includes
accuracy omission context source support consistency claims comparison framing decision consequence
It does not imply control over the AI platform.

AI visibility versus narrative integrity

Visibility, representation and integrity are three different questions, answering the first two does not answer the third. This is the real AI condition most organisations are not yet governing: what shapes the AI narrative is source quality, not marketing effort.

A brand can be visible and still be misrepresented.

AI Visibility

Does the organisation appear?

AI Search Exposure

Is the organisation, product or supporting evidence available in an AI-enabled search experience?

AI Representation

How is the organisation described, compared, recommended or omitted?

AI Narrative Integrity

Is that representation accurate, supported, coherent and safe for the decision?

A brand can be visible and still be
misrepresented incompletely described supported by weak sources framed unfavourably stripped of important conditions compared using inappropriate criteria

Common AI narrative exposures

Omission

The organisation is absent from a materially relevant answer.

Misrepresentation

The answer describes the organisation or product incorrectly.

Incomplete Context

Important conditions, limitations or differences are missing.

Source Weakness

The answer relies on outdated or low-authority sources.

Competitive Framing

The criteria favour an alternative or misframe the category.

Narrative Drift

Representation changes across time or platforms.

Reputation Amplification

Negative themes are repeated without adequate context.

Unsupported Claim

A claim cannot be traced to reliable evidence.

Source-of-Truth Conflict

Owned and third-party sources conflict.

Source-of-Truth Governance

The system of ownership, validation, approval, update and distribution controls used to keep authoritative organisational facts accurate, current, consistent and available to people and machines.

product facts fees policies claims credentials structured data change control

Narrative Integrity

The degree to which facts, claims, explanations and context remain accurate, coherent, supportable and consistent across decision-relevant sources and experiences.

The objective is not positivity or uniformity at any cost. It is accurate, coherent and supportable representation.

Representation Risk

Exists where inaccurate, incomplete, weak, conflicting or misleading representation could cause material loss of trust, preference, demand, reputation, compliance confidence or customer understanding.

Materiality depends on decision, audience, product, consequence, reach, persistence, regulatory sensitivity and evidence confidence.

What Search Intelligence examines

What Search Governance establishes

owner authoritative facts required Product, Brand, Content, Legal or Compliance action correction and source strengthening escalation decision record re-testing and outcome
Likely execution owners

Each exposure has a home. These are the teams typically accountable for correcting it — governance decides which one leads.

Illustrative example

“Which South African insurer is best for claims service?”

The answer

Omits one relevant insurer, relies on old review summaries, cites a comparison publisher and describes a competitor’s claims process more clearly.

Possible exposure

Missed AI Search Exposure, weak source coverage, reputation amplification, Competitive Displacement, possible confidence transfer.

Possible response

Review analysis, claims-evidence improvement, source strengthening, Content, PR, structured data, Product and Compliance review, repeat testing.

AI makes the fundamentals more important

AI does not remove the need for accurate source information, technically accessible content, clear product facts, credible authority, reviews, evidence, consistent entity information, transparent claims and strong customer experiences.

It increases the number of interfaces through which those fundamentals are interpreted.

The fundamentals became more important, not less, which is why control boundary and evidence restraint matter: SI does not claim control over the AI platform, only over the evidence it is given to work with.

Do not compete only to appear in the answer. Build the evidence required to deserve an accurate one.

Govern the facts and evidence that people and machines rely on.
